EPM Implementation
Business Requirements
Customers need tools which align with
their process and enable portfolio visibility, resource management,
document management, and project team collaboration. The tools
must be configured per the organizations processes and workflow
to achieve accuracy in reporting at the portfolio levels. It is
also essential for customers to link projects to strategies to
see the who/what/how/why at the project and portfolio levels -
WHO is on the team, WHAT is the project, HOW is it doing and WHY
we are doing this project.
Solution Summary
Our solution consists of installation,
configuration and customization of the appropriate EPM tools (Microsoft
Project Server, Professional, Web Access / Web App, SharePoint Portal Server,
Six Sigma Accelerator, etc.) per business requirements gathered
through a process aligned with the Enterprise Implementation Framework
methodology. We begin with delivery of a Charter (including benefits,
objectives, background, approach, recommendations, etc.) and a
Project deployment schedule (defining scope, timeline and cost)
as a result of detailed requirements gathering. After tool installation
and initial configuration, we publish our deployment schedule
in this environment which we use to maintain our project status
while also demonstrating the collaborative use of the tools (i.e.,
all deliverables, events and issues are shared via a Windows SharePoint
site). We create enterprise project templates and business rules
and configure the Six Sigma Accelerator to align with the organization's
defined workflow and business processes. We customize the client-side
settings, views and available features to align with the project
workflow. We develop custom fields and codes to capture and report
on certain task, resource and project-related data. We customize
the server-side settings, security model, features, and project
and OLAP views to enable role-based functionality and report access.
We configure InfoPath forms to integrate with other systems. Finally,
we provide role-based custom training of the solution deployed
and the required business rules. Depending on PM maturity, this
training may also include PM basics and/or Microsoft Project basics.
Appropriate knowledge transfer and support is provided throughout
the implementation (and beyond if needed). We also deliver an
indexed CD-ROM of all project documentation (architecture, settings,
reports, etc.). Post-implementation we conduct lessons learned
on our own performance to enable continuous improvement of our
EPM implementation process.
EPM Training
Business Requirements
Microsoft Project is very robust in features and functionality.
This can sometimes be overwhelming for new users or organizations
trying to simplify and standardize best practices. Also, organizations
typically want to customize the enterprise solution around their
business (industry, department or otherwise), rather than bending
their business around a tool. Thus, custom training is necessary
to the success of the enterprise solution. Custom training will
also allow the trainer to help the organization communicate new
and reiterate existing policies and procedures related to the enterprise
solution. The end goal being a successful enterprise solution which
enables the organization to measure performance, achieve continuous
process improvement, proactively respond to change, and reach strategic
objectives.
Solution Summary
PM Resource Group has created a master set of role-based courseware.
However, our delivery of these courses is not 'canned' or 'presentation
style'. The courses always vary based on the needs of the organization,
the specific enterprise solution deployed, the hard business rules
(locked down features) and soft business rules (policies and procedures),
and the level of Project Server and SQL prowess (for Administrators)
or project management maturity (for PM trainees). The Administrator
course can go as deep as customizing with XML, implementing Microsoft
add-ons (i.e., Six Sigma Accelerator), or customizing Application
Programming Interfaces (i.e., using the timesheet integration API).
The Project Manager course can be as light as a two-day enterprise
course for advanced users of Microsoft Project, or as deep as a
tiered set of courses including methodology (aligned with Project
Management Institute best practices) and tool introductory
and advanced sessions. We can also deliver custom role-based quick
reference cards which summarize the most common techniques (i.e.,
10 steps to creating and publishing the plan and task assignments)
and the most important business rules (i.e., timesheets due every
Friday 5pm, all plans must initiate from an enterprise template).

system health and provide best practice recommendations related to
the technical (disaster recovery, configuration of databases,
performance and load testing) and business (enterprise global,
project templates, security model, and reporting) aspects to
continuously improve the EPM solution and achieve organizational

solutions for several Fortune 100 companies and within the following

Our Approach
PM Resource Group implements enterprise project
management solutions in accordance with the Microsoft Enterprise
Implementation Framework (EIF). The EIF provides a structured
technique and guidelines for configuring Microsoft Project Professional
and Microsoft Project Server according to the needs of a particular
organization. Further, our project team (comprised of both technical
and project management experts) has continuously improved upon this
framework and its supporting documents through lessons learned sessions
which we conduct at the end of every engagement. The implementation
plan and documentation we deliver is a combination of the EIF framework
and the PMRG project team's proven approach to implementing
Microsoft Project 2007 and 2010 enterprise solutions.
Our implementation methodology follows phases
similar to Project Management Institute's 5 process groups.
Our solution process supports industry standard project management
principles and practices. If necessary, we can customize our methodology
to more closely align with the customer's project management policies
and procedures. We configure the enterprise tools to support and
enforce the customer's methodology and business processes. We create
and implement enterprise project templates to reflect the customer's
project workflow. And we customize our training materials to
the customer's implementation. We provide training in the customer's
environment so that we can step through an actual project lifecycle.
In this way, the customer's administrators and project managers
can become familiar with the tools, custom methodology, custom templates,
and custom business rules simultaneously.
We also use Microsoft Project Server 2010 internally
to maintain our project schedules, resource workload and to analyze
our portfolio performance. Our Project Server actually runs our
business - it provides the aggregated timesheets which are
attached to our customer invoices and the individual timesheets used
to pay our resources. We also use SharePoint Server 2010 to share
project-related issues, deliverables, lessons learned surveys, etc.
During our customer EPM implementations, we use this platform to
communicate project status and collaborate on tasks, issues and
risks with customer stakeholders so they gain immediate experience
using the solution we are also implementing
for them!
